Meridian is the complete operating system for intelligent transformation, from initial diagnosis to post-deployment continuity. Five frameworks. Six phases. Three postures. A four-level governance. And objective criteria for passing through each stage.
Meridian—Intelligent Transformation
A framework for the company on the move
70% of transformations do not achieve their objectives. This is not a problem of will. It is a problem of method.
There is no shortage of frameworks. Kotter for change. McKinsey 7S for alignment. TOGAF for architecture. SAFe for agility. Everyone is serious, proven, and useful within their own boundaries. Yet failure rates have remained stable at 60–70% for the past ten years.
The reason is not the poor intellectual quality of these frameworks. It is that none of them, taken separately, covers all of what a complex transformation requires in 2026.
-
Kotter says to create a sense of urgency but doesn’t tell you how to build the business case that makes this urgency tangible for a COMEX.
-
TOGAF helps you map the target architecture but does not govern the program that goes there, nor does it measure the adoption of new practices.
-
SAFe organizes IT delivery but does not cover business, HR, or data projects.
And none of them were designed for AI-agentics.
Some figures
-
70% of transformations do not meet their objectives (McKinsey, 2023)
-
$900 billion spent each year on transformation consulting worldwide (Gartner)
-
Only 43% of IT leaders believe that their digital projects create value (Deloitte, 2024)
-
30% of organizations maintain the new practices 18 months after a consulting assignment (post-mission McKinsey)

The 3 postures of Meridian
Meridian’s three postures are not hierarchical levels of intervention. These are simultaneously active modes of engagement, the mix of which changes according to the phase of transformation and the maturity of the organization. A CTrO that only suggests without facilitating produces visions that do not execute. A CTrO that only facilitates without suggesting optimizes what already exists without questioning it.
Suggest
Enlighten, diagnose, open up the field of possibilities
The GAME diagnosis is the central deliverable of the Suggest posture. It produces an independent and structured reading, shareable with the COMEX, which objectives the AI investment decision on seven maturity dimensions.
To suggest is the responsibility of saying what the data reveals, not what COMEX wants to hear.
Typical duration: 4 to 8 weeks. Deliverables: complete GAME diagnosis, 3-year AI vision, progress trajectory, and 100-day plan.
Facilitate
Equip, structure, industrialize
The Facilitate posture relies on the GAME radar to target priority dimensions: AI platform, governance, training, change management. She co-builds with your teams the target architecture, the wave trajectory, and the first agents in production. We facilitate without executing for you.
Typical duration: 3 to 18 months depending on the scope. Method: executive workshops, co-construction, delivery in sprints with formal quality gates.
Accompany
Consolidate, certify, make it last
The Accompany posture drives the transformation over time. We integrate your PMO, manage quality gates, ensure data-driven management and guarantee the transfer of skills to your internal teams.
We follow the decision-making autonomy ratio, drive the ISO 42001 path, and prepare your organization to no longer need us—while remaining a partner of choice.
